“Publish or perish”. We've all heard this expression referring to the need academic, but especially PhD students and young academics have to make their research results public in order to promote and improve their contractual position, consolidating their careers. Nevertheless, it is also well‐known that this is a long‐distance race conditioned to the capacity to publish the research findings.

This means that students whether undergraduate, postgraduate or enrolled in a PhD programme need to develop their research knowledge from the very begging in order to refine their writing skills, paying attention to a large list of details and requirements which may vary from one situation to another. Indeed, academics invest innumerable hours and resources in writing their research results to succeed when submitting them to a peer‐reviewed journal. Therefore, it is not surprising that planning and writing a research project is often considered by inexperienced students as a challenging, time‐consuming and a demanding task. Yet, despite all these constraints, writing up the findings in a form that can be published and read for others, constitutes a very rewarding effort.

Emerging from the necessity to instruct students in acquiring the appropriate skills and abilities to effectively complete a research project, many courses are now incorporating a research module in their syllabuses as a mean to improve students' probabilities to succeed when doing so.

The editorial industry has also echoed these concerns and demands in the recent years, leading to the flowering of a large number of books and manuals addressing this issue (i.e. Bryman and Bell, 2011 ; Cooper and Schindler, 2011 ; Creswell, 2009 ; Flick, 2011 ; Sekaran, 2010 ). One of the most compelling books tackling this problem is Doing Research in Business and Management: An Essential Guide to Planning Your Project , written by Saunders and Lewis and published in 2012 by Pearson Education Limited.

Saunders and Lewis are experienced professors in teaching research methods in the fields of Business and Management. Indeed, they have published several books offering guidelines for students that need to conduct and produce a competent piece of research. According to the authors it is now fourteen years since their first book on research methods was printed. In 2009 the fifth edition was published ( Saunders et al. , 2009 ) and due to its popularity and good acceptance among academics and students they are now presenting this new and updated approach, providing a detailed coverage of all the relevant aspects (both theoretical and empirical) that may face students when carrying out a research project.

Combining their years of academic practice and their vast practical experience, with this book Andersen and Lewis aim at providing, in an accessible and friendly manner, some assistance to students and early career individuals who need to undertake an assessed research project by means of a written project report. This way, Doing Research in Business and Management provides a comprehensive and holistic overview of how to develop quality research in the fields of business and management, offering a detailed coverage of the relevant research approaches and methods used in these disciplines, and bringing together the essential components of the process of writing up a research project.

The authors take the reader through all the major stages involved in this process, introducing the different contexts and purposes that may guide a research project, as well as highlighting the key methods, strategies, tactics, programmes and processes that are recurrent in a management and business research context.

One noteworthy aspect of this book is that it takes extraordinary care to focus the reader on the logic and techniques of research methods using an accurate but simple language, that is, bearing in mind that the targeted audience is inexperienced students on undergraduate and postgraduate degree programmes in business, management or related disciplines, that may not yet be familiar with the language and style required by the scientific community. Therefore, employing a concise, highly accessible style and a logical structure, this book enables students that face for their first time the challenge of writing a research project to understand the practical relevance of research methods on business and management research. It also discusses the interrelationships of theoretical and empirical research, how these apply to practice, and the most recurrent software packages available in the market.

An important feature of this book is its clear structure and ease of reading. Furthermore, within each chapter, the use of illustrations, contemporary examples and key research terms placed in definition boxes to demystify their meaning, helps breaking up the text and brings it to life due to the practical perspective adopted. Certainly, it is presented in a logical and structured manner, organising the content in eight chapters that correspond to eight stages of the process of writing a research project.

Although the chapters follow a sequential order, the authors have written them in such a way that they stand alone, so any chapter in isolation make sense of it. Therefore, it is not necessary to read this book progressively from Chapter 1 through to Chapter 8, but allow readers to select those chapters that really match with their needs.

Each chapter follows a similar structure, starting with a brief summary that gives some ideas of the content and the approach adopted to afford the topic discussed (“Why read this chapter?”). Also each chapter contains a set of different examples to illustrate, from a practical point of view, some of the points addressed in the chapter (“Research in practice”). Every chapter ends with a “Thinking about” section, where the content is summarised in the form of concise and succinct bullets, and where authors make some suggestions on how to reinforce the contents learned.

Revising each chapter individually, Chapter 1 starts with some preliminary considerations on what is meant by a research process. Conducting research is something more than writing the findings using a formal language and a specific structure. It means to embark on a journey of discovery, where researchers have the chance to express their skills and resourcefulness demonstrating their abilities to carry out research projects of high quality.

Given these initial thoughts, Chapter 1 is then entirely devoted to the first matter academics come across: the selection of the research topic. As any process, a research project starts with the choice of a research theme. This is an issue entailing an extraordinary significance as the student/researcher should have to live with and live for, perhaps for a considerable period of time. Thus, it is important that the research topic matches with his/her expectations and motivations, contributing to the development of his/her personal skills and strengths, rather than being imposed by a supervisor.

The chapter follows with the main difficulties students face when choosing the research topic, and suggests novel ways in which to generate ideas, including for instance the use of relevant literature in the field to identify gaps that may constitute new research avenues. Discussions with friends and lecturers or drawing a concept map, are also listed as intermediate steps that may help filtering ideas, moving from the general to the specific question.

In the latter part of the chapter the authors focus on how to turn an idea into a research topic. At this point Sanders and Lewis recommend the use of the Russian doll principle ( Clough and Nutbrown, 2008 ), consisting of breaking down from the original statement to something which strips away all the complicated layers and obscurities until the heart of the question, in a similar fashion as the Russian doll is taken apart to reveal a tiny doll at the centre (p. 21).

Chapter 2 focuses on the subject of the literature review. A literature review is a very hard and time‐consuming process, as it should discuss relevant previous work and provide a comprehensive review of the major findings in the current area of study. This section is mandatory for any research project as it allows the researcher to demonstrate the need for a new study and that he/she has the appropriate background. Moreover, knowing what is known, it comes out easier to state what is still unknown, facilitating the identification of the gaps in the current understanding of the field, and making it simply to justify the research question(s) underlying the research and the context in which the study is going to be performed.

Thus, in this chapter the authors explain what constitutes an effective critical literature review, giving some ideas on how to start writing it and how to organise ideas and findings in a coherent logical argument.

A careful selection of the references to support statements and previous research findings is essential. In this sense, the authors make explicit differentiation of the main types and sources of literature available. A detailed description of the process of searching for obtaining the relevant literature is then provided, emphasising the use of an abstract to assess likely use of an article.

In accordance with the Harvard College Library (2006) , the authors also suggest that while reading, it is extremely important to take notes, summarise findings, compare information and contrast results. Likewise, they emphasise that a good literature review can lead to interesting insights into possible ways of collecting and analysing data.

Chapter 3 is concerned with how to manage the research process, focusing on four main aspects. First, questioning how to manage respondents, that is, how to access organisations for data collection. Here a set of six strategies are listed. Second, the authors focus on how to manage oneself in terms of keeping up the motivation, organising time and resources, and keeping in touch with individuals who may provide insightful comments on the work in progress. The relationship with the supervisor is believed to be indispensable, as he/she is expected to give advice at every stage of the process. But in order to succeed in this relationship, students are asked to report in a regular basis the partial results throughout the entire length of the project. A fourth issue deals with the management of the university context, that is, how to fit with the regulations, specific norms and other requirements imposed by the university. Paying special attention to the assessment criteria is also essential in order to guarantee that the research outcomes fulfil the requirements.

This chapter ends with a section covering the subject of research ethics, pointing out the key ethical principles and responsibilities that should be taken into account and that apply to all stages of any research process. This topic has perhaps been underexplored in the management and business literature; however it seems that it is now increasingly entering into the agendas of many academics ( Academy of Management, n.d. ; Frechtling and Boo, 2012 ; Payne, 2000 )).

Chapter 4 begins with a definition of what is meant by secondary data. A full definition is given, differentiating between qualitative and quantitative data and the possible transformation processes data may have suffered. Figure 4.1 (page 86) exhaustively summarises potential forms of secondary data according to their nature.

In this chapter the authors discuss the potential of using secondary data as a method for accessing large datasets and saving time and money, as they can often be found in the public domain as a result of the growth of the Internet. Nevertheless, secondary data also presents some pitfalls. For instance the authors emphasise that data are not always value‐neutral or only meet research needs partially. Although data available are rich and allows the creation of reliable variables, it is relevant to question whether the selected variables represent the core influential factors that match with the exact requirements of the study. The chapter ends with a list of some gateways to secondary data sources that are relevant for its broad scope and content.

Chapter 5 is entirely devoted to research strategy and design. Using the research onion metaphor presented in the authors' previous work ( Saunders et al. , 2009 ), Saunders and Lewis illustrate the different stages that conform the research process. Techniques and procedures for data collection and analysis are placed in the centre of the onion. As we move away from the centre we found the intermediate layers, where the strategies and choices have to be selected. Finally, the outer layers consider the research philosophies and approaches that embody the research. Building on this approach, the different layers of the onion are presented and complemented with readable examples. Definitions are also given, clarifying some terms that may be unknown for the freshman student, for instance, differences between inductive and deductive approaches, and alternative types of studies (exploratory, descriptive and explanatory).

This chapter also includes a section devoted to the description of different strategies that students may use in their attempt to answer their research question(s). Some useful insights are given on the use of experiments, surveys, case studies, action research methods, ethnography studies, grounded theory, archival research methods or the combination of any of the above. Although the aim of this book is not to in‐depth in the technical specifications behind these strategies, Saunders and Lewis provide the reader with the main features characterising each method. Further information on these approaches may be accompanied with the reading of the specific literature on each particular topic, such as Yin (2009) for case studies; the book of Berg and Lune (2008) with two chapters entirely focused on action research methods and ethnography studies; Corbin and Strauss (2008) and their approach to the grounded theory; or Ventresca and Mohr (2002) studying archival research methods. Correspondingly, the books of Miles and Huberman (1994) and Marshall and Rossman (2010) offer an exhaustive review of all aspects related to qualitative data analysis.

Chapter 6 pays attention to the methods used to collect data. The uses of different techniques and statistical procedures to obtain a sample that satisfies the research requirements, or how to draft an effective questionnaire, are some of the issues addressed in this chapter.

Part of this chapter is devoted to the importance of using a pilot test with a small group of respondents in order to corroborate the validity of a test/questionnaire before launching it to the whole sample. The chapter ends with some guidelines on how to successfully conduct interviews (either semi‐structured or unstructured), giving some examples on how to ask questions, how to interact with the respondent and how to prepare the material needed. A transcription of a potential interview is also provided.

The subject of Chapter 7 is about getting data ready for analysis, the use of different techniques for the analysis, and how to interpret the results obtained.

The chapter begins with the particularities of different types of data, namely quantitative and qualitative. Then the authors address each sort of data individually, first focusing on how to prepare and analyse quantitative data, and second, qualitative data. Essential statistical terms are defined, providing the reader with the basic instruments and techniques. Examples on how to interpret descriptives, correlation coefficients, associations between variables, predict cause‐effect relationships, or how to transcript an interview are provided, facilitating the understanding of those terms that the reader may not yet be familiar with. Screenshots of the most commonly used software packages for processing data are also introduced (i.e. SPSS, ATLAS.it, NVivo).

Writing an effective research proposal is a vital part of the research process. In the eighth and last chapter, the authors provide some insightful comments on the writing style students should adopt when compiling their research proposal and suggest some of the criteria against which the quality of the research project may be assessed.

Although each research process has its own particularities and layout, to a great extent, the content of a research project tends to follow a standardized structure: the title; an abstract; an introduction section presenting the research question(s); a review of the literature ending with the formulation of the hypotheses to be tested and the statement of the research objectives; a method section detailing how the research will be carried out; a discussion of the results; the conclusions and limitations of the study; and a list of the cited references. By way of conclusion, two research proposals are presented exemplifying all the aspects and issues discussed throughout the book.

Although the content of this book is quite predictable for a book of this type, it enables an effective learning process, representing a very useful guide for students planning or undertaking a research project or a dissertation in the fields of business and management. An eminently practical approach and a language free of an excessive use of technical terms helps students obtaining a thorough understanding of the main methodological issues a research project entails.

Therefore, taken as a whole, the value and rigour of this book is unquestionable, underpinning the strength of this publication.

Preparing a Research Proposal

Considering applying for a PhD? Explore our advice on everything you need to consider - from finding a supervisor to drafting a research proposal.

All applicants to our PhD programme should follow the simple steps below:

Identify a potential supervisor

Before making a formal application to our PhD programme you should discuss your ideas with a potential supervisor within the School. 

Develop your research proposal

Your research proposal (of no more than 2000 words) is an important element of the selection process. You should work closely with your potential supervisor to develop this.

Gather the necessary documents

Your application will need to be supported by a number of other documents. Before applying online, make sure you have prepared the following documents:

1. Completed application form (see step 4) 2. CV 3. Research proposal (2000 words excluding references) 4. Statement of purpose (one A4 side) 5. Full transcripts 6. Two academic references 7. Proof of English language ability (for applicants from non-English speaking countries)

All applications are to be  submitted online to the Admissions and Recruitment Office at Queen Mary, in the first instance. 

Identifying a Topic

Before applying for a PhD, there are a number of questions you need to consider. Most important amongst these are:

  • Does your proposed PhD topic fit with the broader research interests of the School?
  • Does the School include members of staff with specialist expertise in your chosen area of research?

If you think your proposed project fits within the broad interests of the School, the next step is to identify a member of academic staff who may be able to supervise you, and who can help you develop your research proposal. You can do this by viewing the individual research interests listed on our   staff pages ,  or through the   find an expert tool .  You can also find information by  viewing the   Research Centre   pages.

Finding a Supervisor

Finding the right supervisor.

If you think your proposed project fits within the broad interests of the School, the next step is to identify a member of academic staff who may be able to supervise you, and who can help you develop your research proposal. You can do this by viewing the individual research interests listed on our   staff pages ,  or through the   find an expert tool .  You can also find information by  viewing our  Research Centre   pages.

Your research proposal is a key part of your application. It is one of the key criteria that the School (and funding bodies) uses to differentiate between different applicants. 

The research proposal should not exceed 2000 words. Bibliography, references and appendices are excluded from the wordcount. If your proposal goes over the word limit, you may be marked down.

Before making your final application, it is likely that you will need to revise your proposal several times. Whilst your potential supervisor may help you do this, it is important that you present them with as clear a proposal as you can, when you first make contact with them.

The keys to writing a strong research proposal are:

  • To formulate a precise, interesting research question; this may take the form of a hypothesis to be tested, or a more open-ended enquiry.
  • To establish the relevance and value of the proposed research question in the context of current academic thinking.
  • To outline a clear and practical methodology which enables you to answer the research question, and to describe and evaluate any data or source material you will draw upon.
  • To suggest what you hope to discover at the end of your research and what new areas it might open up.
  • To demonstrate that your research will not take longer than three years.

Statement of Purpose

Applicants must also submit a Statement of Purpose within their application.

Candidates should use the Statement of Purpose to set out information which is NOT set out in their Research Proposal. The Statement of Purpose should be a one side A4 document, containing the following information:

  • Previous academic and other experience relevant to your proposed research.
  • Why you wish to undertake this research at Queen Mary (thinking about where the project fits with the School and supervisors research interests).
  • What research training and professional preparation you have already received.
  • Any further training you think you may need to complete the PhD.
  • Any ethical issues you will need to consider in undertaking your research.

Entry Requirements

We are committed to appointing only the very best candidates to our PhD programme. Applications are accepted based on their previous academic performance, the quality of their research proposal and the availability of two suitable members of staff to supervise the chosen topic. Our current entry criteria are:

  • Undergraduate degree with First Class Honours.
  • Masters (MA, MSc or MRes, usually not an MBA) at Distinction level in Business, Management or discipline related to your research topic.
  • Overall IELTS score of 7 with 6.5 in writing at the time of application, if English is not your first language.
  • Applicants must be based in London for the duration of the programme.

We normally expect to see examples of First Class academic work (marks of 70 or above).

Borderline cases are considered when applicants have relevant work experience.

Undertaking a PhD is a serious financial commitment, and involves careful financial planning at the time of application and for the duration of the programme. Prices will almost inevitably rise and you must allow for this when planning your finances. Your costs will comprise both tuition fees and living costs.

Writing a research proposal

When applying for a research degree  you will need to produce a document that outlines your proposed research topic and programme of research.

Getting your PhD proposal right is a critical part of the application process. It is important that you communicate the right messages about why your research is important and why you are the person to carry it out. Quality rather than quantity is key to a good proposal. Below is an outline of the elements a research proposal might typically contain. 

Step 1: Create your title 

A clear and succinct description of your research to use as a working title. Include relevant keywords that relate to your research and ensure your title goes beyond just describing the topic. It should give a clear indication of your approach and research questions. 

Step 2: Write your introduction 

Explain your research problem and outline why the research is of value and where its originality lies. You should clearly explain how your research will address a real-world problem and how it will meaningfully contribute to the area of research. You’ll need to clearly define your aim and objectives, using concepts, theories and empirics. Remember, you cannot cover everything on the topic within a PhD so be specific about what you are seeking to explore. Typically, an overarching aim and 3 or 4 objectives works well, then use these to justify the major approaches you will take. Keep this between 250 and 350 words. 

Step 3: Write your literature review 

Demonstrate your knowledge of current literature surrounding your topic, and your ability to critically reflect on and select it. Ensure you identify existing research gaps or problems, and highlight how your research will contribute to it. You’ll need to provide a clear statement of your research question and thoroughly examine key recent academic contributions within your research areas. It’s crucial that you make your contribution clear. Your literature review should be between 1,200 and 1,400 words. 

Step 4: Outline your research method 

A well-developed methodology section is crucial. Clearly describe and justify your methodology and overall approach, to help you and potential supervisors determine the viability of your research. You’ll need to include data collection and analysis methods and techniques. Justify your approach and rationalise your choices by engaging with the literature on the pros and cons of your specific methodological choices. Keep it between 1,200 and 1,400 words. 

Step 5: Complete your references 

Any literature cited in the proposal should be listed at the end of the document. Use of the Harvard referencing style is preferred. Also include a clear timeline for completing key activities (literature review, analysis, writing up etc.). 

Step 6: Proofread your research proposal 

This is your opportunity to show how you can present information accurately, coherently and concisely.

Whilst there is no right or wrong way to produce a research proposal you may find our hints and tips useful.

Don’t produce a proposal for ‘mass consumption’ .

If you are applying to multiple institutions make sure you understand and tailor your proposal to the relevant research being undertaken there. Research the department you are applying to, its staff and the research they are undertaking related to your topic. Readers can easily spot if a proposal has been produced for mass consumption.

Keep things short and simple 

As a general rule, keep things concise. Use sentences that are 8-10 words long and avoid long, rambling paragraphs. You are trying to sell the importance of the study to potential supervisors, so be specific and don’t meander off topic.  

Avoid plagiarism 

This one should be obvious. Make sure that all of your work is your own, written in your own words. You need to ensure that the literature review and the way the contribution is defined and developed, as well as all other elements, are correctly cited using appropriate references and that they are written by you. If not, your application will not succeed. 

Let your passion for the topic shine through 

By constructing a clear and well-written proposal, your interest in the topic should be clear. Demonstrate your interest in the topic and what the study aims to achieve – this should include contributions to theory, but might also have practical applications such as recommendations for policy and/or practice.

Structure of a research proposal

A research proposal describes what you will investigate, why it’s important, and how you will conduct your research.

The format of a research proposal varies between fields, but most proposals will contain at least these elements:

Introduction

Literature review.

  • Research design

Reference list

While the sections may vary, the overall objective is always the same. A research proposal serves as a blueprint and guide for your research plan, helping you get organised and feel confident in the path forward you choose to take.

Academics often have to write research proposals to get funding for their projects. As a student, you might have to write a research proposal as part of a grad school application , or prior to starting your thesis or dissertation .

In addition to helping you figure out what your research can look like, a proposal can also serve to demonstrate why your project is worth pursuing to a funder, educational institution, or supervisor.

Research proposal length

The length of a research proposal can vary quite a bit. A bachelor’s or master’s thesis proposal can be just a few pages, while proposals for PhD dissertations or research funding are usually much longer and more detailed. Your supervisor can help you determine the best length for your work.

One trick to get started is to think of your proposal’s structure as a shorter version of your thesis or dissertation , only without the results , conclusion and discussion sections.

Like your dissertation or thesis, the proposal will usually have a title page that includes:

  • The proposed title of your project
  • Your supervisor’s name
  • Your institution and department

The first part of your proposal is the initial pitch for your project. Make sure it succinctly explains what you want to do and why.

Your introduction should:

  • Introduce your topic
  • Give necessary background and context
  • Outline your  problem statement  and research questions

To guide your introduction , include information about:

  • Who could have an interest in the topic (e.g., scientists, policymakers)
  • How much is already known about the topic
  • What is missing from this current knowledge
  • What new insights your research will contribute
  • Why you believe this research is worth doing

As you get started, it’s important to demonstrate that you’re familiar with the most important research on your topic. A strong literature review  shows your reader that your project has a solid foundation in existing knowledge or theory. It also shows that you’re not simply repeating what other people have already done or said, but rather using existing research as a jumping-off point for your own.

In this section, share exactly how your project will contribute to ongoing conversations in the field by:

  • Comparing and contrasting the main theories, methods, and debates
  • Examining the strengths and weaknesses of different approaches
  • Explaining how will you build on, challenge, or synthesise prior scholarship

Following the literature review, restate your main  objectives . This brings the focus back to your own project. Next, your research design or methodology section will describe your overall approach, and the practical steps you will take to answer your research questions.

To finish your proposal on a strong note, explore the potential implications of your research for your field. Emphasise again what you aim to contribute and why it matters.

For example, your results might have implications for:

  • Improving best practices
  • Informing policymaking decisions
  • Strengthening a theory or model
  • Challenging popular or scientific beliefs
  • Creating a basis for future research

If you are applying for research funding, chances are you will have to include a detailed budget. This shows your estimates of how much each part of your project will cost.

Make sure to check what type of costs the funding body will agree to cover. For each item, include:

  • Cost : exactly how much money do you need?
  • Justification : why is this cost necessary to complete the research?
  • Source : how did you calculate the amount?

To determine your budget, think about:

  • Travel costs : do you need to go somewhere to collect your data? How will you get there, and how much time will you need? What will you do there (e.g., interviews, archival research)?
  • Materials : do you need access to any tools or technologies?
  • Help : do you need to hire any research assistants for the project? What will they do, and how much will you pay them?

Once you’ve decided on your research objectives , you need to explain them in your paper, at the end of your problem statement.

Keep your research objectives clear and concise, and use appropriate verbs to accurately convey the work that you will carry out for each one.

Research objectives are more specific than your research aim. They indicate the specific ways you’ll address the overarching aim.

Project scope defines all the work you need to do to complete the project.

Project deliverable is something that is of the end-user or customer value.

4.2 Project timeline 

Every project has a start and an end date. Similarly, there is a timeframe for each task and deliverable.

4.3 Project approach 

Every project follows an approach to project management and uses project management tools. For example, construction projects follow the Waterfall methodology whereas software development projects follow the Agile methodology.

4.4 Project risks

A project risk is something that can impact the cost, time, and scope of the project.

List here all the project risks, likelihood, impact, mitigation plan, and risk owners in a table.

4.5 Project resource requirements

Project sponsors need to know about the details of the resources required to approve the budget for the Project Proposal.

4.6 Project estimated cost and return on investment  

A project sponsor wants to know the project costs and return on investments.

  • Manager: who is responsible for managing the project and informing the status to stakeholders  

5. Call to action 

In this section, provide your contact details for the client to get in touch with any questions or allow the project sponsor to authorize the project if they are happy with the project proposal.

This briefing presents three principles to guide business leaders when making AI investments: invest in practices that build capabilities required for AI, involve all your people in your AI journey, and focus on realizing value from your AI projects. The principles are supported by the MIT CISR data monetization research, and the briefing illustrates them using examples from the Australia Taxation Office and CarMax. The three principles apply to any kind of AI, defined as technology that performs human-like cognitive tasks; subsequent briefings will present management advice distinct to machine learning and generative tools, respectively.

Today, everybody across the organization is hungry to know more about AI. What is it good for? Should I trust it? Will it take my job? Business leaders are investing in massive training programs, partnering with promising vendors and consultants, and collaborating with peers to identify ways to benefit from AI and avoid the risk of AI missteps. They are trying to understand how to manage AI responsibly and at scale.

Beath, and Leslie Owens, Data Is Everybody's Business: The Fundamentals of Data Monetization , (Cambridge: The MIT Press, 2023), https://mitpress.mit.edu/9780262048217/data-is-everybodys-business/ .[/foot] We wrote the book to clarify what data monetization is (the conversion of data into financial returns) and how to do it (by using data to improve work, wrap products and experiences, and sell informational solutions). AI technology’s role in this is to help data monetization project teams use data in ways that humans cannot, usually because of big complexity or scope or required speed. In our data monetization research, we have regularly seen leaders use AI effectively to realize extraordinary business goals. In this briefing, we explain how such leaders achieve big AI wins and maximize financial returns.

Using AI in Data Monetization

AI refers to the ability of machines to perform human-like cognitive tasks.[foot]See Hind Benbya, Thomas H. Davenport, and Stella Pachidi, “Special Issue Editorial: Artificial Intelligence in Organizations: Current State and Future Opportunities , ” MIS Quarterly Executive 19, no. 4 (December 2020), https://aisel.aisnet.org/misqe/vol19/iss4/4 .[/foot] Since 2019, MIT CISR researchers have been studying deployed data monetization initiatives that rely on machine learning and predictive algorithms, commonly referred to as predictive AI.[foot]This research draws on a Q1 to Q2 2019 asynchronous discussion about AI-related challenges with fifty-three data executives from the MIT CISR Data Research Advisory Board; more than one hundred structured interviews with AI professionals regarding fifty-two AI projects from Q3 2019 to Q2 2020; and ten AI project narratives published by MIT CISR between 2020 and 2023.[/foot] Such initiatives use large data repositories to recognize patterns across time, draw inferences, and predict outcomes and future trends. For example, the Australian Taxation Office (ATO) used machine learning, neural nets, and decision trees to understand citizen tax-filing behaviors and produce respectful nudges that helped citizens abide by Australia’s work-related expense policies. In 2023, we began exploring data monetization initiatives that rely on generative AI.[foot]This research draws on two asynchronous generative AI discussions (Q3 2023, N=35; Q1 2024, N=34) regarding investments and capabilities and roles and skills, respectively, with data executives from the MIT CISR Data Research Advisory Board. It also draws on in-progress case studies with large organizations in the publishing, building materials, and equipment manufacturing industries.[/foot] This type of AI analyzes vast amounts of text or image data to discern patterns in them. Using these patterns, generative AI can create new text, software code, images, or videos, usually in response to user prompts. Organizations are now beginning to openly discuss data monetization initiative deployments that include generative AI technologies. For example, used vehicle retailer CarMax reported using OpenAI’s ChatGPT chatbot to help aggregate customer reviews and other car information from multiple data sets to create helpful, easy-to-read summaries about individual used cars for its online shoppers. Big advancements in machine learning, generative tools, and other AI technologies inspire big investments when leaders believe the technologies can help satisfy pent-up demand for solutions that previously seemed out of reach. However, there is a lot to learn about novel technologies before we can properly manage them. In this year’s MIT CISR research, we are studying predictive and generative AI from several angles. This briefing is the first in a series; in future briefings we will present management advice specific to machine learning and generative tools. For now, we present three principles supported by our data monetization research to guide business leaders when making AI investments of any kind: invest in practices that build capabilities required for AI, involve all your people in your AI journey, and focus on realizing value from your AI projects.

Principle 1: Invest in Practices That Build Capabilities Required for AI

Succeeding with AI depends on having deep data science skills that help teams successfully build and validate effective models. In fact, organizations need deep data science skills even when the models they are using are embedded in tools and partner solutions, including to evaluate their risks; only then can their teams make informed decisions about how to incorporate AI effectively into work practices. We worry that some leaders view buying AI products from providers as an opportunity to use AI without deep data science skills; we do not advise this.

But deep data science skills are not enough. Leaders often hire new talent and offer AI literacy training without making adequate investments in building complementary skills that are just as important. Our research shows that an organization’s progress in AI is dependent on having not only an advanced data science capability, but on having equally advanced capabilities in data management, data platform, acceptable data use, and customer understanding.[foot]In the June 2022 MIT CISR research briefing, we described why and how organizations build the five advanced data monetization capabilities for AI. Without the ability to curate data (an advanced data management capability), teams cannot effectively incorporate a diverse set of features into their models. Without the ability to oversee the legality and ethics of partners’ data use (an advanced acceptable data use capability), teams cannot responsibly deploy AI solutions into production.

It’s no surprise that ATO’s AI journey evolved in conjunction with the organization’s Smarter Data Program, which ATO established to build world-class data analytics capabilities, and that CarMax emphasizes that its governance, talent, and other data investments have been core to its generative AI progress.

Capabilities come mainly from learning by doing, so they are shaped by new practices in the form of training programs, policies, processes, or tools. As organizations undertake more and more sophisticated practices, their capabilities get more robust. Do invest in AI training—but also invest in practices that will boost the organization’s ability to manage data (such as adopting a data cataloging tool), make data accessible cost effectively (such as adopting cloud policies), improve data governance (such as establishing an ethical oversight committee), and solidify your customer understanding (such as mapping customer journeys). In particular, adopt policies and processes that will improve your data governance, so that data is only used in AI initiatives in ways that are consonant with your organization's values and its regulatory environment.

Principle 2: Involve All Your People in Your AI Journey

Data monetization initiatives require a variety of stakeholders—people doing the work, developing products, and offering solutions—to inform project requirements and to ensure the adoption and confident use of new data tools and behaviors.[foot]Ida Someh, Barbara Wixom, Michael Davern, and Graeme Shanks, “Configuring Relationships between Analytics and Business Domain Groups for Knowledge Integration, ” Journal of the Association for Information Systems 24, no. 2 (2023): 592-618, https://cisr.mit.edu/publication/configuring-relationships-between-analytics-and-business-domain-groups-knowledge .[/foot] With AI, involving a variety of stakeholders in initiatives helps non-data scientists become knowledgeable about what AI can and cannot do, how long it takes to deliver certain kinds of functionality, and what AI solutions cost. This, in turn, helps organizations in building trustworthy models, an important AI capability we call AI explanation (AIX).[foot]Ida Someh, Barbara H. Wixom, Cynthia M. For example, at ATO, data scientists educated business colleagues on the mechanics and results of models they created. Business colleagues provided feedback on the logic used in the models and helped to fine-tune them, and this interaction helped everyone understand how the AI made decisions. The data scientists provided their model results to ATO auditors, who also served as a feedback loop to the data scientists for improving the model. The data scientists regularly reported on initiative progress to senior management, regulators, and other stakeholders, which ensured that the AI team was proactively creating positive benefits without neglecting negative external factors that might surface.

Given the consumerization of generative AI tools, we believe that pervasive worker involvement in ideating, building, refining, using, and testing AI models and tools will become even more crucial to deploying fruitful AI projects—and building trust that AI will do the right thing in the right way at the right time.

Principle 3: Focus on Realizing Value From Your AI Projects

AI is costly—just add up your organization’s expenses in tools, talent, and training. AI needs to pay off, yet some organizations become distracted with endless experimentation. Others get caught up in finding the sweet spot of the technology, ignoring the sweet spot of their business model. For example, it is easy to become enamored of using generative AI to improve worker productivity, rolling out tools for employees to write better emails and capture what happened in meetings. But unless those activities materially impact how your organization makes money, there likely are better ways to spend your time and money.

Leaders with data monetization experience will make sure their AI projects realize value in the form of increased revenues or reduced expenses by backing initiatives that are clearly aligned with real challenges and opportunities. That is step one. In our research, the leaders that realize value from their data monetization initiatives measure and track their outcomes, especially their financial outcomes, and they hold someone accountable for achieving the desired financial returns. At CarMax, a cross-functional team owned the mission to provide better website information for used car shoppers, a mission important to the company’s sales goals. Starting with sales goals in mind, the team experimented with and then chose a generative AI solution that would enhance the shopper experience and increase sales.

The three principles are based on the following concepts from MIT CISR data research: 1. Data liquidity: the ease of data asset recombination and reuse 2. Data democracy: an organization that empowers employees in the access and use of data 3. Data monetization: the generation of financial returns from data assets

Managing AI Using a Data Monetization Mindset

AI has and always will play a big role in data monetization. It’s not a matter of whether to incorporate AI, but a matter of how to best use it. To figure this out, quantify the outcomes of some of your organization’s recent AI projects. How much money has the organization realized from them? If the answer disappoints, then make sure the AI technology value proposition is a fit for your organization’s most important goals. Then assign accountability for ensuring that AI technology is applied in use cases that impact your income statements. If the AI technology is not a fit for your organization, then don’t be distracted by media reports of the AI du jour.

Understanding your AI technology investments can be hard if your organization is using AI tools that are bundled in software you purchase or are built for you by a consultant. To set yourself up for success, ask your partners to be transparent with you about the quality of data they used to train their AI models and the data practices they relied on. Do their answers persuade you that their tools are trustworthy? Is it obvious that your partner is using data compliantly and is safeguarding the model from producing bad or undesired outcomes? If so, make sure this good news is shared with the people in your organization and those your organization serves. If not, rethink whether to break with your partner and find another way to incorporate the AI technology into your organization, such as by hiring people to build it in-house.

To paraphrase our book’s conclusion: When people actively engage in data monetization initiatives using AI , they learn, and they help their organization learn. Their engagement creates momentum that initiates a virtuous cycle in which people’s engagement leads to better data and more bottom-line value, which in turn leads to new ideas and more engagement, which further improves data and delivers more value, and so on. Imagine this happening across your organization as all people everywhere make it their business to find ways to use AI to monetize data.

This is why AI, like data, is everybody’s business.
