Good Leadership Is an Act of Kindness

As a professor of business administration in the Organizational Behavior Unit at the Harvard Business School, I teach courses in leadership in the MBA and Executive Education programs. With the COVID-19 pandemic transforming our lives at every level, a growing number of students and former students have sought my advice about how to lead in a time of great uncertainty and unprecedented employee stress.

The stories these executives tell attest to the fact that these are the most difficult times in memory for many, if not most people. Parents struggle to balance the demands of remote work and homeschooling. Employees who live alone strain to stay focused while isolated from loved ones and traditional social supports. In between Zoom meetings, caretakers exhaust themselves attending to a special needs child or ailing parent. Everyone frets over their physical and financial well-being. Who among us isn't anxious, stressed out, and off our game right now?

From bolstering remote collaboration to scheduling meetings upon meetings, the business press and bloggers are buzzing with guidance about ways to sustain employee engagement and productivity in the chaos of a pandemic. Unfortunately, most Management 101 advice does not recognize that in times like these, the manager's toolkit must expand in ways we haven’t seen before.

I believe that a powerful, fundamental leadership strategy is being largely overlooked. It is, in fact, the most innately human one: Be kind.

According to a recent Gallup survey , less than half of employees (45 percent) feel strongly that their employer cares about their well-being. Many realize that this needs to change. Practicing active, habitual kindness can transform the remote workplace and it can start today. A little reassurance, compassionate listening, a conscious effort to validate people's fear and confusion all go a long way.

Employees and managers alike face unprecedented obstacles every day. In March and early April, as COVID-19 spread worldwide, a study by Mind Share Partners in partnership with Qualtrics and SAP found that 42 percent of respondents said their mental health had declined since the outbreak. Six months later, people's anxiety, confusion, and despair are topics of near-daily reports in the news and on social media. Even if gestures of kindness and compassion were not woven into business as usual before the pandemic, they are essential now and going forward.

Unfortunately, the notion of kindness in the form of the simplest words and gestures often gets lost when CEOs and managers are in perpetual crisis management mode, struggling with layoffs, remote work technology, market woes, and a range of other frustrating disruptions.

While confronting these challenges requires time and unique skill sets, kindness does not. The value and rewards of kindness have been touted by leaders as legendary as King Solomon and Desmond Tutu to latter-day executives like General Motors CEO Mary Barra, known for her inclusive, employee-centric style.

Kindness is teachable. Ritchie Davidson of the University of Wisconsin has compared practicing kindness and compassion to weight training : "People can actually build up their compassion 'muscle' and respond to others' suffering with care and a desire to help," he said. Great leaders attest that it is not a sign of weakness or relinquishing authority to be consistently kind and to offer encouragement and show genuine interest in employees' mental well-being in punishing times. New Zealand Prime Minister Jacinda Ardern, at once forceful and compassionate, remarked that one of the criticisms she's faced over the years is that "I'm not aggressive enough or assertive enough, or maybe somehow, because I'm empathetic, it means I'm weak. I totally rebel against that. I refuse to believe that you cannot be both compassionate and strong."

We've seen how stress can alter behavior. It's jarring for managers to see normally calm, high-functioning employees show signs of confusion and burnout. Teams are failing to meet deadlines and executives tell me they see an increase in petty conflicts and a parallel pandemic of short tempers, exposed nerves, and increased sensitivity to perceived slights.

It's important to remember that kindness is contagious as well as calming. And it is healing: the Mayo Clinic urges us to "intentionally set a goal to be kinder to others . Express sincerely felt kindness to a co-worker." Science has confirmed what we observe in our daily interactions. According to the Mayo Clinic, acts of kindness activate the part of our brain that makes us feel pleasure and “releases a hormone called oxytocin that helps modulate social interactions and emotion. Being kind is good for our own and our employees' mental health." And that translates to improved morale and performance.

Here's what Psychology Today had to say about kind bosses: "They have been shown to increase morale, decrease absenteeism and retain employees longer. Kind bosses may even prolong the lives of their employees by decreasing their stress levels which improves cardiovascular health."

The pandemic is not a time for a stern, iron-fisted approach to leadership and management. The virus's vast fallout demands a kinder, gentler approach. What can CEOs and managers do to infuse their leadership with kindness and empathy? Here are straightforward, effective ways to practice kindness as a matter of course:

"I hear you." Really listen. Be fully present and don't judge. Encourage employees' questions and concerns. Listen actively—no side glances at the phone. "When someone shares that they're struggling, you won't always know what to say or do," write Kelly Greenwood and Natasha Krol in Harvard Business Review . "What's most important is to make space to hear how your team members are truly doing and to be compassionate. They may not want to share much detail, which is completely fine. Knowing that they can is what matters."

""Are you okay?" Show a willingness to provide comfort and monitor for signs of distress such as social withdrawal and poor performance. Know when to refer an employee to professionals, suggest Lesley Hammer and Lindsey Alley in The Conversation .

""What can we do to help?" It may be as simple as validating an employee's personal challenges during the pandemic. But being kind might also involve taking an active role in offering mental health resources or creating a virtual support group or sounding board.

""How are you managing these days?" According to the MIT Sloan Management Review , “some companies are creating deeper insights into the specific situations their workforces face by surveying home workers.” What they’ve found is that being single and working under quarantine alone carries a very different set of stresses than being a member of a working family with young children. For employees experiencing the pangs of social isolation, one company launched daily virtual coffee breaks. For those working while caring for children, leaders must be sensitive to issues of exhaustion and the difficulty of working during pre-pandemic office hours. "Leadership signaling that working unorthodox hours is okay could make a real difference to their stress levels," according to the article.

""I'm here for you." Let your employees know routinely that you are there for them when they need to share concerns or simply require a sympathetic, nonjudgmental ear. Consider making yourself available at times outside work hours; these are not normal times.

""I know you're doing the best you can." This statement is, with few exceptions, true. In scores of first-person accounts and on social media, people are reporting they are working harder than they did pre-COVID. This makes perfect sense; as layoffs and furloughs skyrocket, employees live in fear of losing their jobs. In times of crisis, bosses must alter their expectations. As Bryce Covert wrote in a New York Times op-ed , "Keeping output steady while maintaining our physical and mental health just cannot be done. We have to work less, and employers have to get on board." Public schools are closed in a majority of states, most child care services have ceased operations, and a majority of couples with school-age children both have jobs. "These working parents are logging on after the kids are asleep and answering emails before they wake. Bosses must acknowledge how incredibly hard this has been." But as Covert noted, "far too often, employers are acting as if little has changed. Their employees are responding to their expectations by working themselves even harder. Enough."

Along with empathy and emotional intelligence, kindness is one of the most essential soft skills for good leadership. But in these times, it might be the most crucial one. To paraphrase Henry David Thoreau, kindness is an investment that never fails.

How to Write a Leadership Essay

Understand the purpose of a leadership essay

Build a strong thesis

Always start with your thesis statement. It will help incorporate your answer to that notorious “why” question into your essay. Once done, you can plan out the rest of the paper and start working on the body paragraphs as soon as you finish the introduction.

There’s another important tip —don’t rush into writing the conclusion before you finish everything else!

It might seem like a good idea to create a thesis statement and thesis restatement right off the bat. However, you’ll find yourself with more refreshing ideas after completing all the research and thinking necessary for the introduction and each body paragraph.

Decide on a structure; format accordingly

Even if your essay about leadership seems not so formal, and you can use personal pronouns, you still need a clear structure.

The best way to write any academic paper is to keep your introduction and conclusion as short as possible. (But no shorter than three sentences and four lines of text). 

Another important tip is to try making all your body paragraphs equal in length. That way, you’ll give the same attention to all the vital points of your essay.

They are great in helping to sustain readers’ attention.

Remember to state a thesis or hypothesis in the opening paragraphs – which is the intro. In each of the body paragraphs of the essay, try to relate your points to the thesis and use each point to prove its validity.

The conclusion is the end part of any well-structured essay. Its purpose is a no-brainer. You don’t want to leave your reader hanging by ending the essay cold turkey. Any standard essay without a conclusion is just as useless as an essay with no purpose. However, be careful not to present new ideas not mentioned in the body.

As mentioned, the conclusion serves to summarize the developed points, restate the thesis and/or present the findings. It is your last opportunity to create an impression on the reader, and this is where they take the message away. If your conclusion is weak, then we might say the essay’s objectives are not achieved.

It is something very difficult to define but makes one capable of convincing others without too much effort, making people follow and trust the leading figure. Charisma can be used positively or negatively. The leaders of the most destructive sects are very charismatic people that are capable of convincing their followers of the eeriest ideas, including donating all their belongings or committing collective suicide.

The focus is on how leaders can make the lives of their team members easier—physically, cognitively, and emotionally. Research suggests this mentality can enhance both team performance and satisfaction.

In this new approach, leaders practice empathy, compassion, vulnerability, gratitude, self-awareness, and self-care. They provide appreciation and support, creating psychological safety so their employees are able to collaborate, innovate, and raise issues as appropriate. More broadly, developing this new approach to leadership can be expressed as making five key shifts that include, build on, and extend beyond traditional approaches:

  • beyond executive to visionary, shaping a clear purpose that resonates with and generates holistic impact for all stakeholders
  • beyond planner to architect, reimagining industries and innovating business systems that are able to create new levels of value
  • beyond director to catalyst, engaging people to collaborate in open, empowered networks

But this type of coaching isn’t always natural for those with a more controlling or autocratic style.

Here are five tips to get started  if you’re a leader looking to empower others:

  • Provide clear rules, for example, by providing guardrails for what success looks like and communicating who makes which decisions. Clarity and boundary structures like role remits and responsibilities help to contain any anxiety associated with work and help teams stay focused on their primary tasks.
  • Establish clear roles, say, by assigning one person the authority to make certain decisions.
  • Avoid being a complicit manager—for instance, if you’ve delegated a decision to a team, don’t step in and solve the problem for them.
  • Address culture and skills, for instance, by helping employees learn how to have difficult conversations.

Is leadership different in a hybrid workplace?

A leader’s role may look slightly different in remote or hybrid workplace settings . Rather than walking around a physical site, these leaders might instead model what hybrid looks like, or orchestrate work based on tasks, interactions, or purpose. Being communicative and radiating positivity  can go a long way. Leaders need to find other ways to be present and accessible, for example, via virtual drop-in sessions, regular company podcasts, or virtual townhalls. Leaders in these settings may also need to find new ways to get authentic feedback. We examined 20 years’ worth of data on 7,800 CEOs—from 3,500 public companies across 70 countries and 24 industries. Leaders aren’t born; they learn to lead over time. Neuroplasticity refers to the power of the brain to form new pathways and connections through exposure to novel, unfamiliar experiences. This allows adults to adapt, grow, and learn new practices throughout our lifetimes.

A well-designed and executed leadership development program can help organizations build leaders’ capabilities broadly, at scale. And these programs can be built around coaching, mentoring, and having people try to solve challenging problems—learning skills by applying them in real time to real work.

What are mentorship, sponsorship, and apprenticeship?

Mentorship, sponsorship, and apprenticeship can also be part of leadership development efforts. What are they? Mentorship refers to trusted counselors offering guidance and support on various professional issues, such as career progression. Sponsorship is used to describe senior leaders who create opportunities to help junior colleagues succeed. These roles are typically held by more senior colleagues, whereas apprenticeship could be more distributed. Apprenticeship  describes the way any colleague with domain expertise might teach others, model behaviors, or transfer skills. These approaches can be useful not only for developing leaders but also for helping your company upskill or reskill employees quickly and at scale.

Lastly, your essay should focus on solving problems. There is no point in telling a long story if it doesn’t bring out this element. Why? A question that often pops up in discussions about leadership is, “What’s the difference between a good leader and a great leader?” Having been involved in movement and sports from the time I was young up to the present, I believe that great leadership is akin to building a solid, well-performing sports team.

I’ve been coached by many “good” coaches. They know all the technical aspects of the game – how to play, when to apply certain strategies or techniques, how to make adjustments to maximize individual and team performance. And, they typically support a group of athletes who meet expectations and produce reliable outcomes year after year. Their players are healthy, the team record is consistent, and the coach both respects and adheres to the cycle of training and competition.

But a “great” coach? A great coach possesses an almost magical touch that transcends the basics of simply knowing how to play the game. They don’t just roster a group of athletes for competition; they cultivate an ecosystem. 

A great coach understands the unique language of each player, the subtle interplay of environment and athlete, and the intricate dance of balancing the needs of the individual with those of the team. As a result, the team is not just productive, but also exciting and innovative – often dazzling spectators with extraordinary plays and unprecedented results. 

Here, the difference between “good” and “great” lies in the depth of connection and understanding the coach has to the game, as well as the coach’s ability to not only achieve results but to inspire, innovate, and leave a lasting impression. Good leaders effectively manage teams and meet targets, but great leaders do more; they inspire, challenge norms, and set a course for lasting impact. Like great athletic coaches, they nurture growth in a way that changes the pitch forever.

Good leaders empower their team members by providing guidance and support while allowing them autonomy to make decisions and take ownership of their work. Understand the 6 different leadership styles — and when to use them

Writing for the Harvard Business Review , Rebecca Knight outlines six different leadership styles developed by psychologist Daniel Goleman and how to know when you should use each one.

6 leadership styles (and when to use them)

1. Coercive leadership style

According to Goleman, coercive is the least effective leadership style in most situations, as it's characterized by top-down decision making, an authoritarian approach, and a demanding attitude.

This leadership style can yield short-term results, but it ultimately has corrosive, long-term impacts on company culture, which can cause high employee turnover and a disillusioned, disengaged workforce.

The best time to use the coercive leadership style is in certain crisis situations where swift, decisive action with a clear chain of command is needed, Goleman said. For example, a corporate takeover or in an ED. However, Goleman noted that in most cases, the coercive approach is likely to be detrimental.

2. Authoritative leadership style

The authoritative leadership style involves motivating team members by connecting their work to the larger organizational strategy, helping them understand how their everyday tasks contribute to a greater purpose, Goleman said.

This leadership style is about setting clear guidelines rather than micromanaging and about trusting your staff to work toward your shared vision with autonomy and creativity, which can help create higher levels of engagement and job satisfaction. According to Goleman, this is the most effective and inspiring leadership style.

The authoritative leadership style is useful in many situations, especially during times of change or uncertainty, Knight reports.  Finding organic ways to remind staff members of your company's mission, like a pharmaceutical executive saying, "our work will benefit many patients," or an insurance leader saying, "we're helping people secure their future," can also be a part of your daily operations.

3. Pacesetting leadership style

The pacesetting style involves holding yourself and others to high standards. However, this is a leadership style that can backfire if the focus is on failures instead of successes, Goleman said. Constantly pushing for productivity and results can also create a pressure-cooker environment.

This style's focus on perfection can make it difficult for employees to see how their efforts fit into the bigger picture, which can, in turn, lead to increased turnover. "If your best people are leaving because you're alienating them or stressing them out, then you're not acting in the long-term interests of your organization," Goleman said.

The pacesetting style should be used infrequently but can be useful in certain circumstances where employees are highly motivated and exceptionally competent, Goleman said. It could be useful in specialized groups like R&D or legal teams, for example. But still, it's important to balance pacesetting with other leadership styles to avoid negative consequences.

4. Affiliative leadership style

The affiliative leadership style involves developing strong emotional bonds, which creates a sense of camaraderie and team spirit, which then fosters a positive and supportive workplace, Knight reports. This can help team members feel like they belong and can share ideas and feedback freely while working together towards common goals.

According to Goleman, this leadership style is especially useful in shaping a positive work environment, which is especially important during a time when some companies are asking employees to come back into the office. You can create a caring and cohesive community rather than an administrative machine if you get to know your employees on a personal level and celebrate their wins, Goleman said.

The affiliative leadership style shouldn't be used in isolation, as it may not provide enough feedback to address performance problems or deal with complex challenges, Knight reports. Combining this style with either the inspirational or authoritative styles can create more balance by providing both support and direction.

5. Democratic leadership style

The democratic leadership style involves empowering team members to have a voice in the decision-making process, Knight reports. When incorporating feedback, taking the time to gather input and listen to concerns and different perspectives can show your team that their opinions and voices matter and their contributions are valuable, giving them a sense of ownership and responsibility.

The democratic leadership style is ideal to use when you're unsure about the best course of action and want to generate some ideas, Knight reports. However, it's not a good strategy to leverage when team members lack experience or information or in times of crisis.

6. Coaching leadership style

The coaching leadership style focuses on individual growth and involves dedicating time to understand your team members' long-term goals, both personally and professionally.

"Asking questions like, 'What do you want from your life, your career, this job? And, how can I help you?' encourages your employees to reflect on their aspirations and work towards achieving them," Goleman said. Taking a genuine interest in your team members' development can help your employees feel valued and motivated.

The coaching leadership style is best used during one-on-one performance evaluations but can also be used in everyday conversations, Goleman said. For example, a leader could say, "You're great at XYZ, but when you do ABC, it doesn't work as well because of these reasons. Have you considered trying this other approach instead?" Goleman said.

The importance of adapting

Research has found that the most effective leaders adapt their leadership style to different circumstances, Knight reports.

According to an article Goleman wrote in 2000, "The most effective leaders switch flexibly among the leadership styles as needed…[They] don’t mechanically match their style to fit a checklist of situations — they are far more fluid. They are exquisitely sensitive to the impact they are having on others and seamlessly adjust their style to get the best results."

For example, if you're launching a new product, you may use an authoritative style, but you may switch to a coaching style when an employee struggling with a task needs help. Then, you may switch to a pacesetting style when your team of experienced employees need to meet a challenging deadline.

Even if you're naturally introverted or tend to be data-driven rather than emotionally driven, you can learn how to adapt different leadership styles to your needs, Knight reports.

"A leader's success depends on the productivity and effectiveness of the people who work for them," Goleman said. "You're shooting yourself in the foot if you use a style of leadership that's counterproductive to their performance." (Knight, Harvard Business Review , 4/9)

NDA leaders arrive at DM's office ahead of PM Modi's filing of nomination papers in Varanasi

National Democratic Alliance (NDA) leaders including Defence Minister Rajnath Singh, Union Home Minister Amit Shah, BJP National President JP Nadda, and Union Minister Hardeep Singh Puri, among others arrived at the District Magistrate's office in Varanasi where Prime Minister Narendra Modi is scheduled to visit on Tuesday to file his nomination papers from the constituency.

'Puja done for the welfare of the country': Priest present with PM Modi

Priest Raaman, who was present with Prime Minister Narendra Modi at the Dasaswamedh Ghat in Varanasi on Tuesday, said, '...Ganga puja was performed today. This puja was done for the welfare of the country and that his next term is successful and the country gets recognition globally...,' news agency ANI reported.

Another priest, Santosh Narayan, describing the rituals performed by the PM, said, "...We have given him the blessings of massive victory in all the phases of the ongoing elections."

PM Modi offers prayers at Dasaswamedh Ghat in Varanasi, boards cruise ship

Prime Minister Narendra Modi early Tuesday offered prayers at Dasaswamedh Ghat in Varanasi, ahead of filing his nomination papers from the constituency for Lok Sabha elections 2024. 

He also boarded a cruise ship at the ghat.

PM Modi to file nomination papers in Varanasi today, security tightened

Security was tightened in Varanasi outside the District Magistrate’s office ahead of Prime Minister Narendra Modi’s visit to file his nomination papers on Tuesday.

The PM will visit and offer prayers at the Kal Bhariav temple and Dasaswamedh Ghat in the constituency, news agency  ANI reported.

He will also take a dip in the Ganges before filing his nomination papers. The Varanasi seat will go to polls in the seventh and last phase of the Lok Sabha elections on June 1.

Sushil Kumar Modi: The man behind BJP’s rise in Bihar, was shaped by JP movement

Senior BJP leader and former Deputy Chief Minister of Bihar Sushil Kumar Modi died Monday night at AIIMS, New Delhi. He was 72.

The veteran leader was battling cancer for the past eight months. Hospital sources said he breathed his last at 9.45 pm.

In his condolence message, Prime Minister Narendra Modi said Sushil Modi played an invaluable role in the rise and success of the BJP in Bihar. “Strongly opposing the Emergency, he made a name for himself in student politics. He was known as a very hardworking and sociable MLA. He had a deep understanding of the issues related to politics. He also did a lot of commendable work as an administrator. His active role in the passage of GST will always be remembered,” the Prime Minister said in a post on X.

Amid BJP rumblings in Rae Bareli, Amit Shah steps in to pacify ‘sulking’ party MLA, SP rebel

Bracing for a formidable fight against top Congress leader Rahul Gandhi in the Rae Bareli Lok Sabha seat in Uttar Pradesh, the BJP’s candidate and state minister Dinesh Pratap Singh is also facing some discontent in the ruling party’s local camp, which has made his challenge tougher.

Sulking due to their own separate issues, BJP MLA from Rae Bareli Sadar, Aditi Singh, and the rebel SP MLA from Unchahar, Manoj Kumar Pandey, are fighting shy of campaigning for Dinesh in the constituency. Both are thus giving a tough time to the BJP in mounting a vigorous campaign in Rae Bareli, which has been a traditional Nehru-Gandhi bastion.
